The AI Stack: What All These Terms Actually Mean for Your Business

Generative AI. Agents. Agentic workflows. AI Automation. Copilots. RAG. Fine-tuning. Orchestration. Every week there is a new term, a new announcement, and a new wave of pressure to have an opinion about something most business leaders have not had time to properly understand.

The AI industry speaks in layers: infrastructure, models, applications. It rarely translates between them. What tends to happen is one of two things: business leaders end up with a glossary of terms and no map to place them on, or they collapse all of it into a single word, AI, and lose the distinctions that would actually help them make decisions.

Start Here: The Distinction That Cuts Through Everything

Before the terms, one distinction.

AI is not one thing. It is a stack. A set of layers, each building on the one below it. The confusion in most business conversations happens because people are mixing up the layers. Someone asks "should we use AI?" when the real question is "which layer of AI is relevant to which problem we have?"

Broadly, the layers from bottom to top are: the model, the interface, and the workflow. Understanding that hierarchy makes every term easier to place.


Layer One: The Model — Generative AI and LLMs

Generative AI is AI that creates output: text, images, code, audio, video. It generates something that did not exist before, based on a prompt or input. Most people have touched this layer through text tools like ChatGPT or Claude, but generative AI extends well beyond text. Midjourney and Adobe Firefly generate images from written descriptions. ElevenLabs generates realistic voice audio. The underlying principle is the same: input a description, receive a created output.

The engines underneath generative AI are called Large Language Models, or LLMs. GPT, Claude, Gemini, and Llama are all LLMs. They are trained on vast amounts of text and have developed the ability to predict, construct, and reason with language in ways that were not possible five years ago.

What this means for your business: the model layer is the raw capability. It is powerful. It is also not your competitive advantage on its own. Every one of your competitors has access to the same models. What differentiates how you use them is everything above this layer.


Layer Two: The Interface — Copilots, Prompting, and RAG

Copilots are AI assistants embedded inside tools you already use. Microsoft Copilot sits inside Word, Excel, Teams, and Outlook. Notion AI sits inside your documents. Salesforce Einstein sits inside your CRM. The model is the same technology. The copilot is the wrapper that makes it accessible inside a specific context.

This is where most businesses start, and it is a reasonable starting point. Copilots reduce the friction of using AI without requiring any technical infrastructure. The cost is that they are bounded: they can only work within the tool they live in.

Prompt engineering is simply the practice of communicating clearly with an AI model. A prompt is the instruction you give. Prompt engineering is learning how to write better instructions. This includes how to frame context, specify format, set constraints, and guide the model toward what you actually need. It sounds technical. It is closer to editing. The better your input, the more useful the output.

RAG (Retrieval Augmented Generation) is one of the most immediately useful concepts for businesses, and one of the least explained. Here is what it means: by default, an AI model only knows what it was trained on. It does not know your company's contracts, internal policies, product documentation, or past emails. RAG is the mechanism that lets a model search your own documents and generate responses grounded in your actual data.

In practice: instead of asking an AI a general question and getting a general answer, you ask it a question about your business, it searches your files, retrieves the relevant sections, and generates a response based on that. This is what makes AI useful inside a specific organization rather than generically useful for everyone. Glean is one of the leading enterprise tools built on this principle. This is where the territory gets newer, and where the terminology is most unsettled.

AI Automation refers to using AI to replace repetitive, rules-based tasks that previously required human time. Things like drafting responses to standard inquiries, categorizing incoming data, generating first drafts of reports, summarizing meeting notes. These are workflows where AI reduces the time cost of execution without requiring the AI to make consequential decisions. The human still reviews. The AI accelerates.

This is the most mature and most immediately deployable layer for most businesses. The ROI is measurable. The risk is manageable. The implementation gap is small. Zapier and Make are the most widely used platforms here. They let non-technical teams connect apps and trigger AI-powered actions without writing code. n8n offers similar capability with more flexibility for teams that want greater control.

AI Agents are a different animal. An agent is an AI that does not just generate output, it takes action. An agent can browse the web, write and run code, send emails, interact with software, search databases, and move through a multi-step task without a human guiding each step. You give it a goal. It figures out the path.

The difference between a copilot and an agent is the difference between a tool that responds when you use it and one that operates when you point it at a problem. Salesforce Agentforce, HubSpot's AI Agents, and Lindy are early business-facing examples of this. They handle multi-step sales, support, or operational tasks on behalf of a team rather than simply assisting one.

Agentic AI and agentic workflows are terms for systems where multiple agents work together, or where a single agent operates with significant autonomy across a complex task. A simple example: you ask an AI system to research three competitors, compile the findings into a structured report, identify the three biggest gaps in your positioning, and draft a summary for your team. Each step requires judgment, searching, synthesis, and formatting. An agentic system handles that sequence without you managing each stage. Platforms like LangChain, CrewAI, and Relevance AI are being used to build and coordinate these systems today.

This layer is powerful. It is also the least mature in terms of reliability and governance. Agents make mistakes. They sometimes take unexpected paths to a goal. For businesses deploying agents today, the key principle is: constrain the scope before expanding the autonomy.


Two More Terms Worth Understanding

Fine-tuning is the process of taking an existing AI model and training it further on your specific data: your tone of voice, your product knowledge, your industry terminology. The result is a model that behaves more like your organization. OpenAI's fine-tuning API, Hugging Face, and Cohere are the main platforms enabling this. It requires more technical infrastructure than most small businesses need today, but it is increasingly accessible and worth understanding as your AI use matures.

Orchestration is the term for how multiple AI tools, agents, and workflows are connected and coordinated. As businesses build more AI capability, they need systems that manage which tool does what, in what sequence, and with what handoffs. LangChain, n8n, and Azure AI Foundry are the most commonly used layers for this. Orchestration is what makes a collection of AI tools function like a coherent system rather than a set of disconnected experiments.


What Is Actually Ready Right Now

Not all of this is at the same level of readiness for deployment.

The model layer is mature. The interface layer (copilots, RAG, prompt workflows) is mature and deployable now with limited technical overhead. AI automation of well-defined repetitive tasks is mature.

Agents and agentic workflows are real and increasingly capable, but they require more careful scoping, testing, and governance than the interface layer does. Businesses deploying agents successfully today are doing so in constrained environments with clear oversight, not yet turning them loose across entire operations.

The distinction that matters for a business leader making decisions right now: what is the task, how well-defined is it, and how consequential is the error if the AI gets it wrong? If the task is well-defined and the cost of error is low, automate it. If the task is ambiguous and the cost of error is high, keep the human in the loop. Use AI to accelerate, not to decide.
